The problem
Hardy Brothers has been trading since 1853 with its Melbourne store still on Collins Street, where the brand has operated since the years after the Second World War. Today, Hardy Brothers is part of the Wallace Bishop Group, a fourth-generation family-owned jeweller that acquired the business in 1997.
That heritage sat on top of a platform that couldn't keep up with it. Each of the five stores ran its own instance of the old POS, stitched together by backend processes that were supposed to sync everything into one picture. They didn't, reliably. Data dropped out. Updates were slow. Click and collect wasn't possible. Integrated gift cards were out of reach.
None of it was new: the system had been chosen over a decade earlier, when there simply weren't better options for pulling retail data into one place.
The business had already tried to fix it internally, investing real time trying to stabilise and join up the data. It didn't hold. The system was too old for a patch to last.
The gap showed up everywhere. On the floor, staff couldn't always tell if the person in front of them was a loyal customer who'd shopped in another city, which matters when your clientele are used to being recognised. Marketing had no single view of who was buying what, or where. IT was stuck maintaining a system that made every small change hard.
What we did
We met Hardy Brothers through a Shopify-hosted industry event. Off the back of that, they put together a requirements document, we ran a fit-gap analysis, and Shopify POS was the clear answer.
We migrated Hardy Brothers off the old system and onto Shopify POS, including Shopify Payments, with a full hardware refresh across all five stores. In-store training was hands-on and specific to how Hardy Brothers actually works, not a generic rollout.
Two pieces of the build were genuinely non-standard. Watch and jewellery repairs needed variable-price quoting - And because a lot of stock sells in five and six figures, we built support for partial payments and layby, so a customer can put a substantial deposit on a high-value piece and pay the rest over time.
The rollout ran across all five stores over roughly 12 weeks, with change management and a training manual built collaboratively with the Hardy Brothers team, then distributed through their own systems.

What changed
The clearest change so far is internal. Staff can now see a customer's full order history and total spend regardless of which store or channel they bought through - exactly what a business built on loyal, high-value customers needs. The old blind spots between stores are gone. Setup on new devices and stores no longer means a day of manual work. Managers now get automated daily and weekly reporting on transactions and open partial-paid orders, visibility they didn't have before.
This was phase one: prove the platform on the smallest, highest-value part of the group before scaling it. It worked. Hardy Brothers sits within the Wallace Bishop Group, and the learnings from this project are now being applied to the group's 38-store rollout, currently underway.
Customer-facing features like click and collect, ship-from-store and integrated gift cards and a new watch and jewellery repair platform are next.
The foundation for all of it is already in place.
